The Lighting Rules That Make Every Salon Look More Expensive

You can spend forty thousand on a fit-out and undo all of it with the wrong bulbs. The numbers that actually matter, the one nobody tells you about, and why your ceiling lights are making everyone look tired.

Lighting is the only element in a salon that touches all three things you care about at once: how the room looks, how your client looks, and whether you can actually see what you are doing. Get it right and cheap finishes look expensive. Get it wrong and nothing else can rescue it — not the flooring, not the joinery, not the beds. It is also, reliably, the last line on the budget and the first one cut.

Here is what to know, starting with the number almost nobody is told.

The number that is not in the number

You already know to ask for CRI — the Colour Rendering Index, a score out of 100 for how truthfully a light source shows colour. You have probably been told to buy CRI 90 or above. That advice is correct and it is not enough.

CRI 90 is an average of eight colour samples, R1 through R8. Saturated red — R9 — is not one of them. It is not in the average at all.

Which means a lamp can advertise CRI 92, hit that number honestly, and still render red so weakly that copper looks brown, auburn looks muddy, and a warm blonde goes flat and ashy on the shelf and in the chair. You will blame the toner. You will blame the product. It is the light.

So when you are buying, ask the supplier for the R9 value specifically. Above 50 is acceptable. Above 80 is what you want. Any supplier who cannot tell you the R9 of a fixture they are selling into a salon does not understand what they are selling.

A lamp can advertise CRI 92, hit that number honestly, and still render copper as mud.

This one question separates good lighting suppliers from box-shifters faster than anything else you can ask.

Why your ceiling lights are making everyone look tired

Most salons are lit by downlights, because most commercial spaces are, and because a grid of recessed spots is the cheapest thing an electrician can install. It is also the least flattering lighting arrangement that exists for a human face.

The reason is geometry, not quality. Light travels in straight lines. When it comes from directly overhead, the brow bone, the nose and the chin each intercept it and block it from reaching what is behind them. So you get deep shadow inside the eye sockets, a hard line under the nose, and a dark band beneath the jaw.

Look at the left frame for a second longer than is comfortable. Nothing about her has changed on the right — not her age, not her skin, not her expression. The only difference is where the light came from.

Every client sees the left-hand version of themselves in your mirror. Most of them read it as I look tired and quietly attribute the feeling to themselves rather than to your ceiling.

It is worse than cosmetic. Those same shadows sit exactly where you are trying to work — under the brow, along the jaw, around the eye — and you compensate by leaning in, which is how lighting quietly becomes a posture problem.

The fix is vertical, not brighter

The instinct is to add more light. The answer is to add it from a different direction.

What faces need is vertical illumination — light arriving horizontally, at roughly face height, rather than falling from above. In practice that means light beside the mirror rather than only over it: strips or sconces running down both sides at face height, with the overhead reduced to a soft fill rather than the main event.

Two sides matter more than you would think. A single side light is directional and sculpts the face, which is beautiful in a photograph and unhelpful when you are matching a colour or checking symmetry. Both sides cancel each other's shadows and give you a clean, even read.

If you take one structural change from this piece, that is it: get the primary light off the ceiling and onto the vertical.

Pick a temperature, and know you might need two

Colour temperature is measured in Kelvin. Low numbers are warm and orange, high numbers are cool and blue, and the difference between two fixtures in the same room is far more visible than the difference between two paint colours.

3000K to 3500K is the working answer for most service stations. It is clean and close to neutral, it gives an honest read on what hair or skin is actually doing, and it flatters a broad range of skin tones without pushing anyone yellow. Around 3500K to 4000K is the sensible neutral if you want one temperature through the whole space.

2700K is where most people land by accident, because it is what a domestic bulb is. It is warm and forgiving and it will quietly lie to you about every colour in the room.

5000K — daylight — belongs at a hair colour station, and arguably nowhere else. The reason is specific: your client is going to walk out of your door into actual daylight, and colour that looked correct under a warm lamp can read completely differently on the street. A daylight-balanced source at the colour bar lets both of you see the result the way the rest of the world will.

The mistake is running 5000K everywhere. Daylight-balanced light through a whole salon is clinical, unforgiving and exhausting to sit under for two hours. It is a tool for a specific task, not an ambience.

And whatever you choose — commit. Mixed colour temperatures in one sightline is the single most common thing that makes an expensive room look cheap. One warm bulb in a run of neutral ones reads as a mistake even to people who could not tell you why.

The three layers

Good lighting is never one circuit. It is three, and they do different jobs.

Ambient is the base level of the room — what stops it feeling like a cave. Often the most flattering version is bounced or indirect: light thrown up at a ceiling and returned soft, rather than fired straight down at people.

Task is the light you actually work by, and it should be aimed, adjustable and separately switched. This is your mirror lighting, your treatment lamp, your magnifier. Target somewhere around 700 to 1,000 lux at the working surface.

Accent is the layer that does the aesthetic work and costs the least: a wash down a textured wall, a light inside the retail shelving, a lamp on the reception desk. Accent lighting is what makes a room read as designed rather than merely lit, and it is almost always the layer that is missing.

Put them on separate switches. A room you can take from bright-and-working to low-and-calm is worth more than a room with better fixtures on one circuit.

What this means at your specific station

The principles are shared. The application is not.

Hair colour. The highest bar in the building. CRI 95 or better, R9 above 80, and a daylight-balanced source at the colour bar so what you mix is what she sees outside. This is the one place to overspend.

Cutting and styling. Vertical light at the mirror, 3000K to 3500K, both sides. You need to see texture and fall, which means you need even light and no hard shadow under the jaw.

Brows and tinting. Same colour-accuracy demand as hair colour — CRI 95 and a strong R9 — because you are matching pigment against skin, and a weak red rendering will have you mixing warm when you meant neutral.

Lashes, PMU and fine detail work. Here the room light and the work light genuinely separate. You want the ambient low and calm for a client lying down with her eyes closed for two hours, and a properly bright, adjustable, high-CRI task lamp on an arm for you. Do not try to make one fixture do both.

Nails. Colour accuracy again, plus a lot of close work at a fixed desk. Task light at the hand, not over the head — and the same warning as above about a colour that looks perfect at the desk and wrong in the car.

Facials, massage and body. The only rooms where the answer is genuinely dim. But dim is not the same as dark, and it is not the same as unlit — you still need a bright, switchable task light for extractions and consultation, and a dimmable ambient layer that goes properly low. A single dimmer on a single circuit will not give you both.

The ring light problem

A ring light is a photography instrument. It produces flat, frontal, shadowless light because that is exactly what is wanted in an image — it fills in texture and evens out skin.

Which is the reason it is a poor primary work light. Texture is information. Depth is information. A light designed to eliminate both will hide the very thing you are assessing, and the client sitting inside one for two hours is looking directly into a bright source the entire time.

None of that is an argument against owning one. It is an argument against letting it become the lighting design. Use it for content, use a proper adjustable task lamp for work, and light the room separately from both.

The task light we pair with our own beds

If you work reclined — lash, brow, PMU, facials — the bed and the task light are one decision, not two. The bed decides where your body can be. The light decides whether you can see from there. Get one right and the other wrong and you will still end up leaning in, which is the posture problem we wrote about separately.

The one we point people to is the CosmoGlo, and it is worth being specific about why, and about where it is not the answer.

What it does well. The halo design is genuinely shadow-free at close range, which is the entire problem with working over a face — your own head and hands are constantly casting shadow onto the thing you are working on. It runs 4,000 to 10,000 lumens with a real dimmer, so it covers everything from a soft consult level to full extraction brightness on one fixture. It rotates 360° on an arm, so you bring the light to the work rather than repositioning the client. And it was designed by a lash artist, which shows in the details.

Where to check the spec against your own work. Here the article's own advice applies. The Original runs a fixed 5500K daylight; the XL gives you three tones. Published CRI across most models sits around 82.4 to 86.1 depending on which tone you select, with 95+ quoted for some configurations. That is very good for seeing form — lash line, follicle, texture, extraction — which is what most of this work actually is.

It is below the CRI 95 bar this piece set for colour matching. So if your day is brow tinting or you are judging pigment against skin, confirm the CRI and R9 of the exact model you are buying, and do not make it the only light you colour-match under. For lash, PMU detail and skin work, that distinction does not bite.

Which is the honest version of a recommendation: excellent at the job it was built for, and worth checking against your own discipline before you assume it does every job.

What to actually ask for

If you're briefing an electrician or a supplier, this is the specification. It is short enough to send as a message.

CRI 90 minimum everywhere, CRI 95 at colour and tinting stations. R9 above 80. 3000K to 3500K at service stations, 5000K at the hair colour bar only, one temperature per sightline. 700 to 1,000 lux at working surfaces. Vertical light at every mirror, both sides, at face height. Three separately switched layers, with the ambient dimmable.

Then two things that cost nothing. Turn off half your ceiling lights and look at the room honestly — most salons are over-lit overhead and under-lit at face height, and you can see the problem before you spend anything. And replace bulbs in complete sets rather than one at a time, because LEDs shift colour as they age and a single new lamp in an old run is instantly visible.

Lighting is the cheapest expensive-looking thing you can buy. It is also the only one your clients will feel without ever being able to name.
